AI Cities

The next competitive advantage isn’t your product. It’s your AI.

Not the chatbot on your website. Not the copilot you bolt on. The operating system behind your entire company.

Here’s what I mean.

A researcher picks their lab based on compute. An F1 driver is only as good as the car underneath them. Hamilton in a Mercedes wins championships. Hamilton in a Williams finishes midfield. Same driver. Different machine. Different outcome. A surgeon with a da Vinci robotic system performs operations that are physically impossible without it. The tool doesn’t just help. It unlocks an entire category of work that doesn’t exist otherwise.

The tools you have access to determine the level of work you can do. That’s always been true.

AI is about to make this 100x more true.

We’re heading toward a world where every company has an AI layer. An operating system that sits underneath every employee, every workflow, every decision. It knows the business. It knows the people. It fills the gaps, catches the blind spots, and makes everyone inside it dramatically better.

Not “10% more productive.” Fundamentally different.

The person with the right AI doesn’t just work faster. They think bigger. They skip the grunt work entirely and operate at the level above it. One person paired with the right AI does what a team of ten does without it. That’s not efficiency. That’s a new category.

And this changes how talent works.

Right now people leave companies for better pay, better culture, better titles. Soon they’ll leave for better AI. The company with the best intelligence layer will attract the best humans. Because the best humans want to do their best work. And they’ll go wherever the machine makes that possible.

This also means something interesting. A new employee who brings their own trained AI with them? They skip onboarding. They skip the six months of “getting up to speed.” Their AI already knows how they work. It plugs into the company’s system and they’re producing from week one.

The AI Company isn’t a company that uses AI. It’s a company where AI is the reason everything works.

But zoom out further and it’s not just software. It’s not even an operating system.

It’s a city.

Because these won’t stay as tools. They’ll become entities. Billions of autonomous intelligences that need to live somewhere, grow somewhere, interact somewhere. AGI doesn’t float in the void. It lives in infrastructure. It needs architecture. It needs a place to be.

And the question isn’t whether they’ll exist. It’s what they’ll look like when they do.

I’ll be sharing more on AI & the Future at henrymascot.com/newsletter.
